En este artículo vamos a ver las 4 etapas fundamentales que tiene que tener un plan de ventas. Este artículo surge a raíz de que un cliente nos dijo que para el año que viene tenía planificado duplicar las ventas y preguntó cómo hacerlo. Para ello hay que armar un plan de ventas y el paso a paso de cómo hacerlo lo vamos a ver en este artículo. Vamos a ver detalles de todas las etapas que tiene que tener el plan. Te voy a compartir y mostrar cómo hemos armado nuestro plan del último trimestre del año, el detalle y paso a paso de cómo se hace.
Las 4 etapas que vamos a estar analizando son:
1) La primera es revisar los resultados que tuvimos en el período anterior;
2) La segunda es enviar claramente los objetivos para este período;
3) La tercera es definir cuál es la estrategia de lo que vamos a hacer para poder llegar a esos objetivos; y
4) La cuarta es el plan de acción, la división de responsabilidades y cómo se baja todo a un período de tiempo donde estén definidos los “deadline” (las fechas límite), para cada tarea.
Además vamos a ver 3 bonus que siempre hay que tener en cuenta en cualquier planificación:
1) Las contingencias que pueden ocurrir;
2) Ver si hay que inflar o no los objetivos; y
3) La estacionalidad.
Plan de ventas
Dentro del plan de ventas vamos a estar revisando las 4 etapas que comenté más arriba. Vamos a ver el detalle, el paso a paso de cómo armarlas y voy a mostrar nuestro caso sobre cómo lo fuimos haciendo.
La primera etapa es revisar cuáles fueron los resultados del período anterior
Teníamos un objetivo de facturación total a llegar a tal número pero llegamos a otro número. Logramos un 79%. Vamos a ver algunos números pero no vamos a entrar en detalle, solamente para que tengas un marco general de cómo se va haciendo. Se quería crecer en facturación por X monto, lograr Z monto de nuevas ventas, tantas del negocio y tantas del negocio.
Luego se va buscando un objetivo, tener como máximo un “churn” (la pérdida de clientes potenciales de tal monto), y hacer “upselling” (es decir, hacerle ventas a clientes que ya tenemos por tal monto). Entonces esto fue lo que realmente logramos y esto es lo que era el objetivo que habíamos planteado cuando planificamos el trimestre anterior.
Analizando qué fue lo que salió mal, qué es lo que hizo que no llegáramos al objetivo o que si llegáramos, parece que en diciembre decrecieron las ventas porque se fueron muchos clientes y se vendió muy poco. Faltaron sumar 6 clientes al negocio A. Hubo muchas bajas de clientes (más de lo planificado). Es decir, hay que hacer un análisis de qué fue lo que hizo que no lleguemos al objetivo.
Luego hay que ser detallistas en el análisis. Si habíamos planificado que entre X cantidad de clientes, por ejemplo 13, y al final entraron 7, entonces poder ver qué fue lo que salió mal.
Aprendizajes
Luego hay que plantear los aprendizajes. Qué fue lo que aprendimos, cuáles fueron los
errores que no queremos volver a cometer para el próximo período.
Por ejemplo, siempre tener como prioridad llegar a las ventas, tener visibilidad del estado en el que estaba cada uno de los clientes, poder visualizar cuántas propuestas enviamos porque al no tenerlas tan visibles lo que ocurría es que nos mareábamos y perdíamos visión, tener presentes los feriados para planificación y los meses que tienen pocos días hábiles, medir de forma precisa cuántas reuniones tuvimos. Esto es lo que tenemos que mejorar, lo que aprendimos y habría que mejorar.
“Quick Wins”
Esta sección es todo lo que es dentro de la revisión de lo que fue el período anterior, lo que serían “wins”, es decir cosas a valorar, cosas que mejoramos más allá de los aprendizajes y cosas que valoremos porque a veces en la vorágine y en el estar avanzando en el día a día
hay cosas que uno no se detiene a valorar que ha logrado en ciertas cosas.
Por ejemplo, ahora marketing tiene un crecimiento predecible, que hubo tal transición exitosa entre esta área y esta área, que tenemos clientes en muchos países distintos y antes solamente teníamos en 2, entonces por ejemplo empezamos a tener clientes en México, Colombia, Perú, Irlanda. Son cosas que hay que valorar porque en otro momento de la empresa eran casi inconcebibles.
La segunda etapa es plantear un objetivo comercial para el período que viene
A veces lo que se utiliza es ponerle un lema, usar una frase que todos tengan en la mente y que se repita durante todo el trimestre o todo el año de algo que queremos lograr. Por ejemplo, poner un pie en Estados Unidos porque queremos empezar a tener clientes ahí, o llegar a tal facturación. Nosotros habíamos puesto romper la barrera de cierto monto de
facturación.
Objetivos
Luego hay que plantear los objetivos. En concreto cuáles van a ser los objetivos. Estos objetivos los pone la dirección de la empresa. En facturación por ejemplo es objetivo de tal
monto en ventas nuevas.
La tercera es definir cuál es la estrategia de lo que vamos a hacer para poder llegar a esos objetivos
Una vez que tenemos el objetivo, que está claro a dónde hay que llegar, la idea es poder bajar en cascada a todas las áreas (en este caso lo comercial), cómo se va a llegar a cada uno de los equipos a ese objetivo.
La primera empresa tiene que llegar a tal facturación, con tal crecimiento, con tantas ventas nuevas y de este modo si se da esto va a estar contribuyendo a una etapa superior de la cascada. Es importante construir cómo vamos a llegar al objetivo madre que hemos puesto como empresa.
El equipo 1 tiene que desarrollar estas acciones, esta es la estrategia para llegar, qué acciones vamos a hacer para llegar al objetivo madre que acabamos de plantear. Cada equipo va a desarrollar algo.
Por ejemplo, el equipo de ventas en frío se propone contactar a 200 nuevas empresas, de esas 200 deberían salir 30 reuniones factibles y de esas 30 reuniones 5 clientes nuevos. El equipo de redes sociales se propone conseguir 50 personas que hayan llegado por publicidad y que quieran tener una reunión con nosotros. Así con cada uno de los equipos.
El equipo 2 qué se propone y qué número se propone. Todo es en cascada, todo es para poder llegar al objetivo madre que hemos planteado. Si todos los equipos trabajan bien organizados y en base al objetivo principal que apuesta la dirección, se puede hacer toda la planificación para poder llegar de forma efectiva.
La cuarta es el plan de acción, la división de responsabilidades y cómo se baja todo a un periodo de tiempo donde estén definidos los “deadline” (las fechas límite), para cada tarea
Cómo nos vamos a distribuir, por ejemplo, a lo largo del trimestre para cumplir las acciones, cuáles son las fechas límites y cómo lo vamos a ir revisando.
Por ejemplo, el área de marketing tiene que hacer un cambio en los seminarios que estamos haciendo, eso lo vamos a dar al principio, después vamos a hacer distintas pruebas en las campañas de Facebook, después en las campañas de Google Ads, vamos a validar estos canales, vamos a hacer ciertas estrategias de branding y el equipo de ventas va a cambiar el proceso de inducción.
Distintas cosas que cada nuestros equipos planteó que va a hacer para poder llegar a sub-objetivos que había planteado cada equipo. Generar 50 reuniones que vengan por Facebook, generar 30 reuniones que vengan por ventas en frío y que todo eso tiene que construir al objetivo madre.
Esta es la cuarta etapa que tiene que tener un plan de ventas sólido y si se cumple todo obviamente vamos a llegar al objetivo principal. Tenemos una planificación completa en cascada, desde el objetivo hasta las micro acciones que tenemos que ir haciendo para poder llegar.

1) Contingencias
Si tienes equipos siempre es importante exigirles que vengan con esto planteado. Tienen que tener las contingencias planteadas. Esto es qué puede salir mal. Hay que plantearlo desde ahora, desde antes de que piense el trimestre o el año.
Planteemos las formas en que lo vamos a atacar en caso que ocurra. Por ejemplo, pusimos que puede ocurrir que haya baja tasa de cierre de los vendedores porque tenemos vendedores muy nuevos. Por ejemplo puede ser que las reuniones sean de mala calidad por tal motivo y puede ser que se caigan muchos clientes actuales.
Qué se va a hacer para solucionarlo. Por ejemplo para que no haya baja tasa de cierre los vendedores vamos a realizar la capacitación y todo eso se incluye en los planes del
trimestre. Entonces si ya de base planteamos qué puede salir mal tiene mucho sentido empezar a accionar sobre esas cosas y así bajar mucho la probabilidad de que surjan cosas inesperadas.
2) ¿Inflar embudos?
Lo segundo es (y esto es cada gerente o dueño de la empresa lo hace a su estilo), muchas veces para asegurar los resultados puede ser interesante inflar los embudos o inflar los objetivos. Esto quiere decir que si por ejemplo yo había propuesto invertir 1.000 dólares en publicidad en el trimestre en Google Ads, según los números me da justo para lograr obtener 50 reuniones teniendo en cuenta lo que había ocurrido en el periodo anterior o que estoy planificando muy justo.
Cualquier cosa que pase, por ejemplo se me traba por 2 días la tarjeta de crédito o empiezan a performar mal los anuncios, no voy a llegar. Esa parte de la cascada no va a cumplir sus objetivos. Ya casi seguro que el objetivo madre no se está cumpliendo, entonces muchas veces lo que se puede hacer es inflar los objetivos.
Se puede hacer de 3 maneras:
1) Hay personas que no les gusta inflar los objetivos y les gusta ser bien precisos y que todos se garanticen de llegar sin inflar nada;
2) Hay otras personas que lo que hacen es inflar el número final. Si quería llegar a 10.000 dólares de facturación, que el objetivo sea 11.000, por lo que van a hacer en todas las áreas es planificar para ese número. En vez de para 10 para 11. Entonces cualquier cosa que sale mal el 10 se cumple.
3) La otra es si queremos llegar a 10, pongamos 10, pero que todos sobre planifiquen las estrategias que van a hacer. Si en tu área supuestamente para las ventas que tenías que lograr con 50 reuniones te alcanzaba, planifica para 60 reuniones porque si no cualquier cosa que pase no vas a llegar a los 10.000 dólares de objetivo. Esto es algo para analizar, cada empresa lo hace como quiere.
3) Estacionalidad
Es muy común que alguien cuando planifica lo que hace es prolijo todos los meses.
Si yo quiero vender 10.000 dólares, hacer 3.333 en cada uno de los meses del trimestre. Muchas veces ocurre con meses más altos. Puedes ver el histórico de lo que pasó en la empresa en los meses anteriores. Tengamos en cuenta la estacionalidad porque si no después tampoco vamos a llegar al objetivo.
El último punto a tener en cuenta es si por ejemplo el mes que viene empieza el trimestre ya con un mes de antelación tenemos que tener planificado los objetivos porque si no es muy común que se hace todo a último momento (inclusive se empieza el trimestre), y recién ahí todos los equipos tiene los objetivos planteados y es medio tarde ya que perdimos por ahí 2 ó 3 semanas para lograr los resultados. Por lo menos un mes antes tiene que estar todo cerrado.
